As part of our assessment, we identified major equipment and process constraints.
We also found significant overfill of the highest cost ingredients and overall package relative to product specs.
We implemented daily work processes (hour by hour boards, daily meetings, CAPA, KPIs, SOCs, SOPs).
We then coached the Production Manager and Supervisors on practices of high-performing shop floor leaders.
Overfill was reduced through enforcement of MAV rules and quality specs.
